Overview

What SEI Educational Trust came to us with

SEI Educational Trust runs vocational and skill-development courses with intakes throughout the year. Enquiries came in from a slow website, phone calls and walk-ins, and were tracked in whatever the counsellor on duty preferred. We rebuilt the site in Next.js and put a custom CRM behind it, so an enquiry is captured, assigned and followed up automatically rather than depending on who remembered it.

The Problem

What was actually broken

The gaps in SEI Educational Trust's setup before the project started — and what they were costing.

Enquiries arrived faster than they were recorded

Website forms went to an inbox, calls went into a register and walk-ins went onto paper. Whoever picked up the enquiry owned it informally, and when that person was busy or off, the enquiry waited — sometimes two or three days, by which point a student researching several institutes had already committed elsewhere.

Course information did not help people decide

The old site listed course names without the detail that actually drives an application — duration, eligibility, fee structure, what the course leads to. Prospective students called to ask the basics, which turned the counselling desk into an information line.

No view of the admission funnel

Nobody could say how many enquiries were sitting at counselling versus document stage, or which course was pulling interest this month. Intake planning ran on impressions rather than counts.

Our Approach

How we worked through it

Each phase closed before the next one opened, so nothing was rebuilt twice.

  1. Traced where enquiries died

    Week 1-2

    We followed a month of enquiries backwards from admission to first contact. The losses clustered in two places: the delay before the first reply, and the gap between counselling and document submission where nobody was chasing.

  2. Rebuilt the course content

    Week 3-4

    One page per course with duration, eligibility, fee structure, syllabus outline and outcomes, so the site answers the questions the desk was answering by phone. Enquiry forms were placed on the course pages themselves, capturing which course the student is asking about.

  3. Built the CRM and connected every source

    Week 5-10

    Website forms write directly into the CRM; phone and walk-in enquiries are entered on the same screen. Each enquiry is auto-assigned to a counsellor with a first-response timer, then moves through counselling, document collection and admission stages with reminders at each step.

  4. Ran a full intake alongside them

    Week 11 + ongoing

    We stayed through the first intake cycle, watched which reminders were being ignored, and cut the ones that were noise. Reporting was tightened around what the trust actually reviews — enquiries by course, stage-wise pipeline and conversion by counsellor.

Counselling follow-ups and document reminders fire automatically, including WhatsApp nudges for pending paperwork — the stage where applications used to quietly stall.
